The Core Scrum Team Roles
The Scrum framework defines three accountabilities โ note that Scrum avoids the word "role" intentionally, preferring "accountability" to emphasise ownership rather than job title.
1. Scrum Master
The Scrum Master is accountable for the team's effectiveness โ specifically for ensuring the Scrum framework is understood and enacted correctly. They are a servant-leader: not a project manager, not a team lead, not a coordinator, but a coach and facilitator who removes impediments and shields the team from outside interference.
Key responsibilities: Facilitating all Scrum events (Sprint Planning, Daily Scrum, Sprint Review, Retrospective), coaching team members on Scrum theory, removing impediments that block the team, working with the Product Owner on backlog management, and coaching the wider organisation on agile adoption.

2. Product Owner
The Product Owner is accountable for maximising the value of the product and for managing the Product Backlog. They represent stakeholder and business interests within the team. The PO says WHAT gets built and in what order; the team decides HOW.
Key responsibilities: Defining and prioritising the Product Backlog (using techniques like WSJF prioritisation), writing and refining user stories, accepting or rejecting completed work, stakeholder communication, and defining the product vision.
Salary in India (2026): โน10โ30 LPA. POs with data/analytics or AI product experience command significant premiums.
3. Developers (formerly "Development Team")
Developers are the people who create the product increment each Sprint. In Scrum 2020, the term "Development Team" was replaced with "Developers" to be more inclusive โ in modern agile teams, this includes software engineers, QA engineers, UX designers, data scientists, and any other specialist contributing to the increment.
Key responsibilities: Estimating backlog items, committing to Sprint work, creating potentially releasable increments, self-organising around the work, and maintaining technical quality (Definition of Done).
Extended Agile Roles
Agile Coach
An Agile Coach operates at team and organisational level. Unlike a Scrum Master who works within a single team, an Agile Coach typically works across multiple teams, at programme level, or at the executive level to drive agile transformation. They need deep expertise across multiple frameworks โ Scrum, SAFe, LeSS, Kanban โ and strong coaching/facilitation skills.
Release Train Engineer (RTE)
In SAFe environments, the Release Train Engineer is the chief Scrum Master for the Agile Release Train (ART) โ a team of 50โ125 people. The RTE facilitates PI Planning, manages programme-level impediments, and coaches ART-level events.
Business Analyst in Agile
The BA vs Product Owner debate is ongoing. In agile teams, BAs typically support the PO with requirements elicitation, user story writing, and process documentation. In some organisations, the BA role has been absorbed into the PO or senior developer role.
